But the problems you tackle \u2013 and therefore the impact that you have \u2013 don\u2019t have to be limited to the work you do within a text editor or integrated development environment (IDE).<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Yes, the code that you write and the systems that you build are major contributing factors to the success and growth of a business. But when you\u2019re free to solve problems at an organizational level, and empowered to shape and evolve culture and processes, your impact can grow exponentially.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Here are the five areas we encourage product engineers to contribute to as they seek to maximize their impact.<\/span><\/p>\n<h2 id=\"1-being-a-brand-ambassador\">1. Being a brand ambassador<\/h2>\n<p><span style=\"font-weight: 400;\">We are proud of what we build at Intercom. But we\u2019re even prouder of engineers who build great products and then share that knowledge with the world. Intercom couldn\u2019t exist without a myriad of other engineers who\u2019ve solved problems and built tools that we use every single day.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">That\u2019s why engineers at Intercom are encouraged to share their knowledge with others in ways that enrich the community. If we\u2019ve solved a problem that others have struggled with, we share our solutions. That\u2019s why we\u2019ve invested hundreds of hours into <\/span><a href=\"https:\/\/www.intercom.com\/blog\/videos\/build-boring-software\/\"><span style=\"font-weight: 400;\">speaking<\/span><\/a><span style=\"font-weight: 400;\">, <\/span><a href=\"https:\/\/www.intercom.com\/blog\/engineering\/\"><span style=\"font-weight: 400;\">writing<\/span><\/a><span style=\"font-weight: 400;\">, open source contributions, and community-focused events. At Intercom, it\u2019s perfectly normal for an engineer\u2019s weekly commit to be \u201cprepare for talk\u201d or \u201cwrite first draft of blog post.\u201d If we take on the task of giving a talk or writing a blog post, we\u2019re provided the relevant training and support to do it to the highest standard e.g. a public speaking coach or sessions with an editor from the Content team.<\/span><\/p>\n<h2 id=\"2-interviewing\">2. Interviewing<\/h2>\n<p><span style=\"font-weight: 400;\">Getting involved in interviewing candidates is perhaps the most obvious and direct way a product engineer can help out with hiring. As your team grows, the two biggest challenges are ensuring the quality of candidates is high enough and that <\/span><a href=\"https:\/\/www.intercom.com\/blog\/videos\/lessons-learned-from-scaling-a-team\/\"><span style=\"font-weight: 400;\">broader alignment<\/span><\/a><span style=\"font-weight: 400;\"> is maintained. The interview process gives you a chance to gauge both quality and alignment, or identify the risk of misalignment, so it is a crucial opportunity for any engineer to contribute to the <a href=\"https:\/\/www.intercom.com\/blog\/engaged-engineering-teams\/\">long-term health of the engineering team<\/a>.<\/span><\/p>\n<blockquote class=\"pullquote-style-one\"><p>&#8220;If the hiring process isn\u2019t consistent or geared towards collecting the right data about candidates the compounding effect can turn negative&#8221;<\/p><\/blockquote>\n<p><span style=\"font-weight: 400;\">Engineers starting out in the process should be given time to acclimate to the culture of the team for a few months before shadowing an experienced interviewer for a period of time to ensure calibration of criteria. New interviewers should start off with sessions like <\/span><a href=\"https:\/\/www.intercom.com\/blog\/building-minicom-engineering-interviews\/\"><span style=\"font-weight: 400;\">pairing<\/span><\/a><span style=\"font-weight: 400;\"> or reviewing <\/span><a href=\"https:\/\/www.intercom.com\/blog\/engineer-interview-assignments\/\"><span style=\"font-weight: 400;\">take-home tests<\/span><\/a><span style=\"font-weight: 400;\"> to become familiar with the process.\u00a0<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Once you become comfortable with writing feedback and participating, you can begin to shadow more abstract and ambiguous sessions until you\u2019re comfortable leading them. At this point you should continue running the session on your own for a period of time before starting to allow others to shadow you.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">If the hiring process isn\u2019t consistent or geared towards collecting the right data about candidates the compounding effect can turn negative, leading to a lack of diversity and misalignment within the team. One misaligned hire leads to another, pulling the team in different directions. That\u2019s why it\u2019s so important for product engineers to have ownership of the definition of the interview process.<\/span><\/p>\n<h2 id=\"3-onboarding\">3. Onboarding<\/h2>\n<p><span style=\"font-weight: 400;\"><a href=\"https:\/\/www.intercom.com\/blog\/remote-employee-onboarding\/\">Onboarding<\/a> is often treated as a one or two day interlude before we get to our \u201creal\u201d work. It\u2019s focused on meeting a bunch of people, setting up our computer, walking through benefits, and occasionally listening to an executive talk about the vision and mission of the company. It\u2019s fast, cheap, and short. Current employees don\u2019t \u201cwaste\u201d their time, and new employees can focus on having lots of impact immediately.<\/span><\/p>\n<blockquote class=\"pullquote-style-one\"><p>&#8220;We can only attain the benefits [of hiring more people] if we set up new engineers for success&#8221;<\/p><\/blockquote>\n<p><span style=\"font-weight: 400;\">While these steps are important and necessary, this type of onboarding is generic and shallow and leaves huge gaps. It doesn\u2019t teach new hires the unspoken rules and expectations around the office. It doesn\u2019t help people find their feet in a new and different environment. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">When high impact engineers invest in helping a new person become impactful themselves, it acts as a force multiplier and will pay dividends for the team and company. We can only attain those benefits if we set up new engineers for success and ensure they are <\/span><a href=\"https:\/\/www.intercom.com\/blog\/onboarding-focus-culture\/\"><span style=\"font-weight: 400;\">aligned with the values and principles<\/span><\/a><span style=\"font-weight: 400;\"> of the company they are joining. Having another engineer that is dedicated to making sure a new hire has a seamless onboarding experience is a great way to do this. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">Usually at the beginning, there are large knowledge gaps that need to be filled in order for a new hire to feel productive. Having engineers proactively answer new hires\u2019 common questions (\u201cHow do I set up my developer environment?\u201d \u201cWho reviews my code?\u201d \u201cHow do I watch the status of a build?\u201d) means you reduce the chance of a new hire falling at the first few hurdles.<\/span><\/p>\n<h2 id=\"4-knowledge-sharing\">4. Knowledge sharing<\/h2>\n<p><span style=\"font-weight: 400;\">The world\u2019s best products are built by teams, not singularly brilliant and lone engineers. A defining characteristic of a product engineer is that they spend the time making sure that newer or more junior engineers that may be unfamiliar with the tech or processes not only understand what they are doing, but also why they are doing it.<\/span><\/p>\n<blockquote class=\"pullquote-style-one\"><p>&#8220;There\u2019s no single point of failure even if a key contributor is lost&#8221;<\/p><\/blockquote>\n<p><span style=\"font-weight: 400;\">In practice, this means a product engineer demonstrates technical leadership by creating processes that other people can follow, thereby enabling delegation and multiplying their effectiveness, whether that\u2019s through practical workshops or well-written documentation. <\/span><\/p>\n<p><span style=\"font-weight: 400;\">At Intercom, alongside our <\/span><a href=\"https:\/\/www.intercom.com\/blog\/engineering-tours\/\"><span style=\"font-weight: 400;\">engineering tours,<\/span><\/a><span style=\"font-weight: 400;\"> we run regular ask-me-anything style sessions where an engineer will explain to engineering teams outside their own how a specific part of our system works. They multiply their effectiveness because they use their knowledge not just to do their work, but to make it possible for an army of people to do the work instead. It also means there\u2019s no single point of failure, even if a key contributor is lost.<\/span><\/p>\n<h2 id=\"5-defining-values\">5. Defining values<\/h2>\n<p><span style=\"font-weight: 400;\"><a href=\"https:\/\/www.intercom.com\/blog\/sharing-intercoms-values\/\">A shared set of values<\/a> that your whole team buys into will help maintain the elements of company culture you hold dear. As the engineering team at Intercom has grown, issues like those above have appeared. Values and processes that worked when the organization consisted of 10 people began to break when that number reached 100, and the ones that work for 100 most likely won\u2019t work when it becomes 500.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">We approach our evaluation of engineering at an organization level \u2013 and refining our values \u2013 in the same way we do the product that we build. We\u2019re constantly collecting feedback and refining our values. One of our biggest inputs into what to iterate on is the feedback provided by our engineers at all levels of tenure and seniority. A forum of volunteer engineers gather each quarter to identify issues and potential areas of improvement and create working groups to feed this back to senior leadership.<\/span><\/p>\n<blockquote class=\"pullquote-style-two\"><p>&#8220;Having an impact outside the code editor is about finding ways to shape your company\u2019s culture as much as you build the product&#8221;<\/p><\/blockquote>\n<p><span style=\"font-weight: 400;\">Defining and iterating on values bottom up as well as top down means our values are something engineers have a sense of ownership of. In this way, they are not just empty words, but something we all have the opportunity to shape.<\/span><\/p>\n<p><span style=\"font-weight: 400;\">Ultimately, having an impact outside the code editor is about finding ways to shape your company\u2019s culture as much as you build the product. That way, your positive impact will be felt far and wide.
