{"id":26255,"date":"2021-08-18T17:21:21","date_gmt":"2021-08-18T16:21:21","guid":{"rendered":"https:\/\/www.intercom.com\/blog\/?p=26255"},"modified":"2024-07-18T12:07:46","modified_gmt":"2024-07-18T11:07:46","slug":"how-intercom-does-nps-surveys","status":"publish","type":"post","link":"https:\/\/www.intercom.com\/blog\/how-intercom-does-nps-surveys\/","title":{"rendered":"From vanity to value: How Intercom conducts NPS surveys"},"content":{"rendered":"<p>There\u2019s a good reason that the seemingly simple <a href=\"https:\/\/www.intercom.com\/blog\/faq-what-is-a-net-promoter-score-nps\/\">Net Promoter Score<\/a> (NPS) has become a ubiquitous, revered statistic in modern business.<\/p>\n<p>This single number is viewed as a measure of customer loyalty, a way to benchmark competitive performance, and has been proven to correlate with revenue growth.<\/p>\n<p>But all too often the way the underlying data is collected makes NPS little more than a vanity metric, easily rigged to give the impression of positive customer sentiment, leading to shallow insights and false assurances.<\/p>\n<p>At Intercom, we\u2019re on a journey to do NPS the right way. Here, I\u2019ll share why we decided to revamp our NPS strategy, what survey mechanics proved most effective, and how we\u2019re delivering value by providing actionable customer insights across our company.<\/p>\n<h2 id=\"what-is-net-promoter-score\">What is Net Promoter Score?<\/h2>\n<p>Let\u2019s give some context, starting with a simple definition \u2013 Net Promoter Score or NPS is a benchmark of customer loyalty and is measured by asking a range of customers a simple question: \u201cHow likely are you to recommend this product or service to a colleague or friend?\u201d<\/p>\n<blockquote class=\"pullquote-style-two\"><p>\u201cFirst developed in 2001 by Fred Reichheld, NPS quickly became a key metric in all sorts of industries, an agreed measure of customer loyalty\u201d<\/p><\/blockquote>\n<p>First developed in 2001 by management consultant Fred Reichheld, NPS quickly became a key metric in all sorts of industries, an agreed measure of customer loyalty. It\u2019s different from a customer satisfaction score (CSAT) in that it measures broad brand sentiment, rather than reflecting the impression of a single interaction.<\/p>\n<h2 id=\"revamping-how-we-do-nps-surveys\">Revamping how we do NPS surveys<\/h2>\n<p>NPS surveys aren\u2019t new to Intercom \u2013 we\u2019ve been running them in one form or another for years. However, while the results and feedback <em>were<\/em> being surfaced, there was no single team taking full responsibility for consistently running the surveys, so the program lacked strategic focus and measurable impact.<\/p>\n<p>Intercom\u2019s Customer Advocacy team formed in 2019 with a mission to turn every Intercom customer into an advocate. One of our first foundational projects was to <a href=\"https:\/\/www.intercom.com\/blog\/help\/en\/articles\/5256662-how-your-nps-survey-responses-make-intercom-better-for-you\" target=\"_blank\" rel=\"noopener\">refresh Intercom\u2019s NPS program<\/a> as it can provide daily information on the wants, needs, and expectations of our customers \u2013 in short, a sign-post leading the way to passionate fans.<\/p>\n<p>This formed the basis of our NPS strategy: to build a balanced picture of how our customers feel about Intercom, identify opportunities for improvement, and enable action to provide value for both the customer and the company.<\/p>\n<p>Having a dedicated team responsible for NPS ensures the program can adhere to this clear vision and also be held accountable for its success.<\/p>\n<h2 id=\"formula-for-net-promoter-score\">Formula for Net Promoter Score<\/h2>\n<p>Even if you haven&#8217;t previously heard the term NPS, you\u2019re probably familiar with the survey. It\u2019s a simple format asking you to rate how likely you would be to recommend a company\/service on a scale of 0 to 10, with 10 being the most enthusiastic endorsement of the product or service.<\/p>\n<blockquote class=\"pullquote-style-one\"><p>\u201cWhile both the survey question and NPS formula used are fairly standard from business to business, there are plenty of small differences in how it\u2019s designed and deployed that can hugely influence the ultimate score\u201d<\/p><\/blockquote>\n<p>The overall NPS score is calculated by subtracting the percentage of Detractors (people who answer from 0-6) from Promoters (people who reply with 9 or 10). People who respond with 7 or 8 are called Passives, and those results don\u2019t feed into the total NPS.<\/p>\n<p><img decoding=\"async\" src=\"https:\/\/www.intercom.com\/blog\/wp-content\/uploads\/2021\/08\/NPS-Formula-BG.jpg\" \/><\/p>\n<p>This gives a result somewhere between -100 and +100, which is your overall Net Promoter Score.<\/p>\n<p>While both the survey question and NPS formula used are fairly standard from business to business, there are plenty of small differences in how it\u2019s designed and deployed that can hugely influence the ultimate score.<\/p>\n<h2 id=\"defining-which-customers-to-survey\">Defining which customers to survey<\/h2>\n<p>It sounds obvious, but who you survey has one of the greatest impacts on your overall NPS score. Some businesses restrict the survey to their \u201cideal\u201d customer segments, those who spend the most money, or even those who have already left high CSAT scores.<\/p>\n<p>In line with our NPS strategy, we believe that true value can only be found when every customer has a voice, irrespective of their spend level, customer segment or satisfaction.<\/p>\n<p><a href=\"https:\/\/www.intercom.com\/blog\/announcing-intercom-surveys\/\">Intercom Surveys<\/a> makes it easy to target a specific group of customers, or in line with our approach, send a survey to every customer, based on the information you&#8217;ve already collected through Intercom.<\/p>\n<p>This data allows us to build a fuller picture of how our customers feel about Intercom, and deep dive into specific sub-segments to provide relevant insights where needed. We can then act on this feedback immediately by using customers\u2019 responses to add them to specific workflows or target them with support based on their answers.<\/p>\n<h2 id=\"when-to-do-an-nps-survey\">When to do an NPS survey<\/h2>\n<p>When it comes to survey timing, again companies are faced with a myriad of options. Do you survey your customers quarterly? Or after specific events occur such as purchases or business reviews? Or keep it randomized? And how do you treat people in the same company? Should colleagues get the survey at the same time or dispersed throughout the survey period?<\/p>\n<p>For us, we again made a decision on what would provide the most valuable and actionable insights. We chose to survey customers at specific milestones after signing up (at two months, six months and every six months from then on). This helps us understand the journey of our customers, from their first experience getting to grips with our tools, right through to their \u201cexpert\u201d years. When we first began this experiment, we worked with our amazing survey partners at <a href=\"https:\/\/inmoment.com\/wootric\/?utm_source=intercom&amp;utm_medium=affiliate&amp;utm_campaign=7016S000001ftiNQAQ&amp;utm_content=wootric-corecx-blog\">InMoment<\/a> (formerly Wootric) to develop a <a href=\"http:\/\/help.wootric.com\/en\/articles\/4364695-cohort-segmentation-for-intercom-messenger-surveys\">feature allowing us to analyze responses<\/a> by the number of days that have passed since the respondent\u2019s sign-up date.<\/p>\n<p><span style=\"font-weight: 400;\">Now we rely on <a href=\"https:\/\/www.intercom.com\/blog\/announcing-intercom-surveys\/\">Intercom Surveys<\/a> for in-depth customer feedback \u2013 it&#8217;s an incredibly powerful tool and allows you to collect, and then immediately act on, customer feedback, guaranteeing that your NPS insights are making a real difference to your business.<\/span><\/p>\n<h2 id=\"where-to-present-an-nps-survey\">Where to present an NPS survey<\/h2>\n<p>In order to provide true value you need a robust and reliable data set. In other words, you need as many customers to respond to your survey as possible. We believe that personalized, contextual customer communication is the only way to maximize high-quality responses from your customers. That\u2019s why Intercom Surveys engages with customers right where they are, whether that\u2019s in-product, in-app, or through a push notification, to increase engagement and drive higher response rates.<\/p>\n<h2 id=\"choosing-the-nps-survey-sender\">Choosing the NPS survey sender<\/h2>\n<p>As with the mechanics, there are plenty of small differences in design of your survey message that can have a huge impact on outcome.<\/p>\n<p>Most NPS commentators advise companies to send the survey from a real person, and this mirrors Intercom\u2019s own ethos that personal messaging helps build relationships. All of our communications have historically come from a person; eg. Phil Byrne helps you get onboarded, Bobby Stapleton sends you billing notifications, and so on.<\/p>\n<blockquote class=\"pullquote-style-two\"><p>\u201cWould customers be less likely to give us the honest, candid feedback we need if they felt like they were giving it to a real person?\u201d<\/p><\/blockquote>\n<p>But we wondered for NPS, could this personal approach actually hinder what we were trying to achieve? Would customers be less likely to give us the honest, candid feedback we need if they felt like they were giving it to a real person? There was only one way to find out \u2013 we ran an A\/B test, and the results were extremely revealing.<\/p>\n<p>We created a new, generic, Intercom NPS identity, and tested this against sending it from a person (me in this case). While the in-app surveys saw similar response rates, customers who received an email from our corporate NPS identity were<em> more than twice as likely to respond<\/em> than those who received the survey from me. I try not to take this personally \ud83d\ude05.<\/p>\n<h2 id=\"what-else-to-ask-in-the-survey\">What else to ask in the survey<\/h2>\n<p>As mentioned, the NPS survey is traditionally a rating between 0 and 10. Once someone leaves you a rating, the NPS part of the survey is essentially done. But while the numerical score gives us a high-level measure of how we&#8217;re doing as a business, the optional questions that follow, often called \u201cdriver\u201d questions, are how we learn what we need to do to improve. This critical extra information tells us why the user gave us the rating they did, and it\u2019s where the true value in NPS lies. It\u2019s what helps us make a better product and experience for Intercom customers.<\/p>\n<p>Some companies go granular here, providing multiple choice options to help direct and categorize user feedback, but we feel it\u2019s better to start broad to ensure you don\u2019t unintentionally bias responses in any way.<\/p>\n<blockquote class=\"pullquote-style-one\"><p>\u201cOne person might not recommend Intercom for the exact reason another might advocate for us, and so it\u2019s important to record both viewpoints to aid strategic decision making\u201d<\/p><\/blockquote>\n<p>For customers who leave us a rating between 0 and 8 (the Detractors and Passives) we simply ask \u201cHow can Intercom do better in future?\u201d However, for customers who give us a 9 or 10 rating (aka Promoters), we ask what their favorite thing about Intercom is. This is to add balance to feedback from Detractors and Passives. One person might not recommend Intercom for the exact reason another might advocate for us, and so it\u2019s important to record both viewpoints to aid strategic decision making.<\/p>\n<p><span style=\"font-weight: 400;\">With Intercom Surveys, you can use customer responses to add them to specific workflows based on their ratings. While that\u2019s true, it\u2019s still important to recognize that folks have taken time out of their day to help us, tell them how we plan to use the information for their benefit, and set response expectations in case they need urgent assistance.<\/p>\n<p>Just like the follow-up question, these \u201cthank you\u201d messages are tailored depending on the rating a customer has given, and are sent using our recently released event-based messaging feature. There\u2019s value in doing this as it strengthens the relationship with your customers and creates a better survey experience which will make them more likely to respond in future.<\/p>\n<h2 id=\"delivering-action-with-your-nps-results\">Delivering action with your NPS results<\/h2>\n<p>The last piece of the puzzle is to listen to your customers and put their feedback to good use <span style=\"font-weight: 400;\">and show them that you\u2019ve taken action<\/span>.<\/p>\n<p>Intercom Surveys allows you to trigger responsive workflows with collected user data in Intercom to drive personalized customer experiences.
