How to track team performance in Workforce Management

Learn how to view adherence, conformance, and shrinkage per teammate, drill into a specific day, and export team performance data as a CSV.

Written by Dawn Perrott

Use this article to see how closely your team is following their scheduled hours, view and manage the team schedule, drill into a teammate's day, and export team performance and schedule data. This article is for teammates with the "Can access Team Performance" permission.

Note: Workforce Management is included in the Pro add-on.

How to view team performance

Go to Workforce > Team Performance for a per-teammate view of how closely your team is following their scheduled hours. Use it to spot adherence issues, monitor shrinkage, and look into specific days where adherence dipped.

Select a date range, a timezone, and one or more workstreams. You must select at least one workstream to see results. Each row is calculated automatically from schedules, presence, and inbox activity, so no teammate behavior change is needed to populate it.

The Team Performance page showing a table of teammates with columns for Productive Hrs, Adherence, Conformance, and Shrinkage, filtered by date range, workstreams, and timezone.

The Team Performance table shows four metrics per teammate:

Metric

What it shows

Adherence

Active during scheduled productive time

Conformance

Hours worked versus scheduled hours

Shrinkage

How much scheduled time was lost to non-productive activities (breaks, meetings). Calculated as total non-productive time divided by total scheduled time.

Productive hours

Total scheduled productive time

For the full calculation behind adherence, conformance, and shrinkage, see How is adherence calculated?

Team Performance data is likely to be used by managers as input into performance discussions, but it isn't built for that purpose. It supports Workforce Management activities such as analyzing conformance and adherence to understand why SLAs slipped, and planning future scheduling improvements - not assessing individual teammates.

The table shows 100 teammates per page, and sorting only works within a single page. Filter to 100 teammates or fewer to sort, or export the data instead.

How to view and manage the team schedule

Go to Workforce > Schedule to see and manage the live staffing calendar for your teammates, separate from the Team Performance table above.

The Schedule page showing teammate rows against hourly time slots, with filters for date range, workstream, activity type, and timezone, plus a Scheduled staffing row above the teammate list.

Filter the view by:

  • Date range - choose a quick pick (Today, This week, This month, Past week, Past 4 weeks) or a custom range.

  • Workstream - select one or more workstreams to show.

  • Activity type - select one or more activity types, grouped by Productive and Non-productive.

  • Timezone - search and select any timezone; defaults to your workspace timezone.

Toggle Hide teammates with no events to remove teammates with nothing scheduled in the selected range from the view.

The Schedule page toolbar with the hourly grid showing a Scheduled staffing row of teammate counts per hour, and an open panel with a 'Hide teammates with no events' checkbox next to the column-settings icon.

The schedule is paginated, showing up to 50 teammates per page.

Scheduled staffing

On the Workforce > Schedule page, above the teammate rows, a Scheduled staffing row shows the number of teammates with any productive time scheduled for each hour. When viewing multiple workstreams, a teammate is counted once for each workstream they are part of.

How to apply a schedule template

Click Apply template in the teammate schedules view, then:

The Apply template dialog on the Schedule page, with fields to select a template, choose a start date, set a repeat count, and choose how to handle existing events.
  1. Select the template to apply.

  2. Choose the date to start from, and optionally repeat it for a number of days.

  3. Under When events already exist, choose how to handle conflicts: The schedule view updates immediately once the template is applied.

  • Add alongside existing events (default) - keeps everything already on the schedule, including events from earlier template applications, and adds the template's events on top.

  • Replace earlier template events - removes only events that came from earlier template applications in that period, and keeps manually-added schedule events.

How to export the schedule

On the Workforce > Schedule page, click the export icon in the schedule toolbar to download the current schedule view as a file.

The Schedule page toolbar with the export icon highlighted, showing an 'Export schedule' tooltip on hover.

How to edit an individual event

Click an event on the schedule to edit it directly:

  1. Change the Activity type.

  2. Change the Start time and End time.

  3. Optionally add a Title.

  4. Click Update event, or click Delete to remove it. Click outside the dialog or press Escape to close it without saving; the schedule view updates immediately to reflect your change.

If the event came from a connected Google Calendar, the dialog shows when it was last synced.

How to add an event to a teammate's day

Click a blank space in a teammate's row to add a new event:

The Add event dialog on the Schedule page, open over a teammate's row, with a dropdown listing activity types such as Inbox Time, 1:1, Team Meeting, Lunch, Break, Training, and PTO, plus Start time and End time fields.
  1. Choose the Activity type.

  2. Set the Start time and End time.

  3. Optionally add a Title.

  4. Click Add event.

The new event appears immediately in the schedule for that teammate.

How to drill into a teammate's day

On the Workforce > Teammate Performance page, click any teammate row to see their day-by-day breakdown for the week. Click a specific day to open a visual timeline with three lanes:

A teammate's day broken into three lanes on a 15-minute grid: Schedule showing scheduled activities like Inbox Time and Lunch, Status showing Active and Away periods, and Actions showing blocks where replies or notes were made.
  • Schedule - the activities you scheduled for that teammate.

  • Status - their actual Intercom status throughout the day. Hover a block to see the status and the exact time range, for example "Away (12:00 AM–01:40 PM)".

  • Actions - the replies and notes they made while active.

See What does the actions lane show? for the full detail on hovering and clicking Actions blocks.

What the Actions lane shows

The Actions lane shows when replies and notes were made during the day, giving you context on how work moved through your queues alongside the schedule and status you already see. Each block represents a 15-minute interval containing replies or notes on conversations or customer tickets.

  • Hover a block for a summary - the total number of actions in that interval, broken down by type, for example Replied or Added note.

  • Click a block for the full list - the time of each action, what it was, the channel it came through, and a link - up to 1,000 actions a day.

Note: Viewing a teammate's day needs the "Can access Team Performance" permission plus conversation access set to all conversations. Change conversation access in Settings > Workspace > Teammates by clicking Edit next to the teammate. This isn't a full conversation drill-down.

How to export teammate statuses and actions

Export the raw status history and actions behind Team Performance as a CSV file:

The Export menu on the Team Performance page, open to show two options: Export teammate statuses and Export teammate actions.
  1. Set the date range and select the workstreams you want to export.

  2. Click Export, then choose Export teammate statuses or Export teammate actions.

  3. Check the summary, then click Export CSV.

Exports cover up to 31 days, 200 teammates, and 10,000 rows. Exporting needs the "Can access Team Performance" permission, and exporting actions also needs conversation access set to all conversations - without it, Export teammate actions won't appear in the menu.
